Fleet Maintenance KPIs Worth Tracking

The direct answer: track four numbers before all others — vehicle availability, the scheduled-vs-unscheduled work ratio, repeat-repair rate, and maintenance cost per mile. A small fleet can keep all four in a spreadsheet. Definitions vary across organizations, so define each once, write the definition down, and never change it silently — a KPI whose meaning drifts is worse than no KPI.

The core four

1. Vehicle availability

Days each unit was available for work ÷ days you needed it. The headline number operations actually feels. Count a day lost whether the truck was in a bay or waiting on one — downtime doesn’t care where the truck was parked.

2. Scheduled vs unscheduled ratio

Of all maintenance events, how many did YOU choose the date for? This is the single best measure of whether prevention is working: the ratio climbing toward scheduled means the plan is catching failures first. All-unscheduled means you own a breakdown response program, not a maintenance program.

3. Repeat-repair rate

Same system, same truck, within a short window (define yours — 90 days is common). Repeats mean misdiagnosis, parts roulette, or a root cause nobody chased. This is also the sharpest vendor-quality signal you can track.

4. Maintenance cost per mile

Maintenance + tire spend ÷ miles run, per unit and fleet-wide. Trend matters more than the absolute number; a unit whose CPM climbs quarter over quarter is raising its hand about replacement. Full breakdown in the cost-per-mile guide.

Worth adding once the four are stable

  • Road calls per unit per quarter — the expensive failure mode, counted separately
  • Inspection outcomes — findings per inspection trending down means maintenance is ahead of the inspectors
  • PM currency — % of units within their interval window right now (a leading indicator; everything above is lagging)

Tracking without software

One spreadsheet, one row per maintenance event: date, unit, scheduled?, system, cost, miles at service, road call?. That’s enough to compute everything on this page monthly. What are “good” values for these KPIs?

Honest answer: published benchmarks vary wildly by duty cycle, fleet age, and who’s counting — quoting a universal target would be exactly the fabricated-number game this site doesn’t play. Use your own first quarter as the baseline and beat it.

How often should we review them?

Monthly glance, quarterly decisions. Monthly catches data drift; quarterly is where trends are real enough to act on — interval changes, vendor conversations, replacement planning.
